For companies, the business stakes are high: with a governance framework in place, AI use cases can reach production faster, avoid costly errors, and protect millions in potential fines.

The EU AI Act has made this question urgent. High-risk AI systems now come with strict obligations, from documentation to developing risk management systems; these obligations apply even when a company has a model developed by a third party and only for its own use. For executives, this is not just a compliance issue—it’s about protecting reputation, reducing operational risk, and enabling responsible innovation.

Why AI Governance Is No Longer Optional

AI brings innovation, but also:

  • Risk of incorrect action – while human oversight may be limited.
  • Bias – leading to unfair or discriminatory outcomes. Opacity – decisions that cannot be explained to regulators or customers.
  • Compliance risk – especially under the EU AI Act and GDPR.

Left unmanaged, these risks directly translate into higher costs, regulatory penalties, and slower time-to-market.

Trust: The Four Pillars of AI Governance

A robust governance framework transforms AI from a “black box” into a transparent, accountable partner. Based on our experience designing governance for large organizations, here are the key pillars:

1. Risk-Based Model Management

Not all AI systems carry the same risk. Start by:

  • Classifying models by risk – beyond EU AI Act categories, include internal criteria such as:  
    • Use case (e.g., HR decisions, credit scoring, insurance underwriting)
    • Autonomy level (recommendation vs. decision-making)
    • Data sensitivity and potential business impact
  • Applying proportional controls – stricter validation and monitoring for high-risk models, for example:
    • Low risk: qualitative review annually.
    • Medium risk: review every 2 years, quantitative checks on change.
    • High risk: full validation every 2 years, including documentation, performance, and theoretical correctness.

2. Auditability and Explainability

Governance must ensure that every AI system can be explained and audited:

  • Document assumptions and design choices during development.
  • Validate theoretical soundness and performance before deployment.
  • For high-risk systems, implement second-line validation and periodic reassessments.

3. Compliance by Design

While risk-based model management focuses on what level of control each AI system requires, compliance by design ensures that these controls are embedded into every stage of the AI lifecycle.  

Embed compliance into the lifecycle:

  • AI risk assessment as part of an IT project initiation.
  • Software testing extended for AI specific risks.
  • Monitoring and alerting guidelines extended to include AI model performance.
  • Best development practices and tooling to facilitate compliance (e.g. MLOps).

4. Clear Roles and Responsibilities

AI governance is not just a technical issue—it’s organizational:

  • Use a RACI matrix to define who is Responsible, Accountable, Consulted, and Informed across IT, business, legal, and security.
  • Ensure training for employees on new processes and standards.

  1. Create an AI inventory – list all AI use cases and systems.
  2. Define a risk matrix – classify models and set validation frequency.
  3. Establish governance components – common processes for all AI, plus additional steps for high-risk models.
